Start with a problem, then choose the tool

Programs that begin with an ERP, MES, AI or connectivity shopping list can become another data-entry burden. Start with one clear issue—slow quotes, drawing-version confusion, weak time estimates or missing quality records—measure the work and repeated clarification before selecting technology.

The first goal is not to put everything online. It is to let an order, part, revision, route and quality evidence find one another so the next person does not repeat the investigation. A large system only makes a poorly understood process more expensive to change.

Map the path of one real order

Take a recently completed job and follow RFQ, engineering review, quote, confirmation, material, scheduling, programming, machining, external processes, inspection and shipment. Record the owner, input, output, waiting time and rework at each step.

The map often reveals the real waste: material copied three times, revision changes announced only in chat, estimates held in one expert’s memory, or subcontract status checked by phone. The first digital use case should remove one frequent, measurable loss rather than replace the whole map.

Build the smallest useful data foundation

For a job shop, the minimum may be order ID, part ID, revision, material, quantity, due date, route, critical characteristics and inspection results. Standardize names, units, states, permissions and backup before collecting every machine signal.

Every field needs a business owner. Someone releases the drawing revision, confirms route status and locks results. Data without responsibility quickly becomes unreliable and sends people back to offline questions.

What small, fast, lightweight and precise means

China’s 2025 SME digitalization program emphasizes solutions that fit actual business needs and are small, fast, lightweight and precise. For a factory, that means a narrow scope, quick deployment, low operating burden and a specific result—not rebuilding every process at once.

  • Small: cover one order type or workflow first.
  • Fast: deploy and see evidence within weeks.
  • Lightweight: avoid duplicate entry for front-line teams.
  • Precise: accept the project against one measurable problem.

Decide whether the project is worth doing

Do not start ROI with the software price. Measure a baseline: quote response time, duplicate entry per order, revision incidents, rework hours and late orders. Use the same definitions after the change.

A pilot needs only one to three primary measures and should also track side effects, such as added shop-floor entry or a process that stops when the system is unavailable.

A pilot needs shadow operation, not a polished demo

Replay historical orders first, then run a narrow group of new jobs in parallel with the existing process. Keep the original path temporarily so missing fields, exception branches and access problems appear before cutover.

Shadow mode is particularly useful for quote models, scheduling and AI recommendations. The system suggests; engineers record why they accept, edit or reject. Expand automation only after its decision boundary is understood.

Connect tools to operating ownership

Folders, spreadsheets, CAD/CAM, ERP and MES can be connected gradually. The durable requirements are consistent identifiers, export, backup, traceability and a fallback when the system is unavailable.

Customer drawings and process data require least privilege, access recovery, external-sharing controls and logs. AI can extract information and find prior work, but it should not release quality or alter a critical process without engineering review.

Four practical starting points

Drawing and revision control, RFQ preparation, inspection-record linkage and order progress are good focused projects. Connect ERP, MES, CAD/CAM or other systems only after the first workflow works.

  • Review one month of orders for the three most common delays, repetitions and errors.
  • Define one use case with input, action, output, owner and acceptance measure.
  • Set one order, part and revision convention plus an exception and rollback path.
  • Review weekly; narrow a weak pilot before adding features.
